Does AI SEO Work for My Business?
AI SEO works for any business where buyers ask questions online before they buy, which is almost all of them. It works best for service businesses, software, ecommerce categories with research-heavy purchases, and local businesses where buyers compare options. It works less well for impulse purchases, very local one-person operations with no online presence, and businesses that are purely referral-driven.
Businesses where AEO clearly works
Four profiles where AI SEO pays back quickly.
- Service businesses with considered purchases. Consultants, agencies, coaches, accountants, lawyers. Buyers research options for days or weeks. They ask ChatGPT "best [service] for [situation]" and get 2 or 3 recommendations. If you are one of them, you get the lead. If not, you do not
- Software and SaaS. Buyers type "best [tool] for [use case] under $[price]" into ChatGPT before they ever visit a vendor site. AEO clusters around features, integrations, comparisons, and use cases convert well (ahrefs.com)
- Ecommerce in research-heavy categories. Supplements, high-ticket electronics, specialty tools, beauty, mattresses, anything where buyers read reviews before purchasing. AI engines pull from review aggregators and brand pages together (shopify.com)
- Local businesses with category depth. A single dental clinic in a small town does not need AEO. A chain of 30 clinics or a specialty practice (orthodontics, sleep apnea treatment) does. Local buyers ask ChatGPT too, especially for specialized services
Businesses where AEO works less well
Three profiles where the effort-to-return ratio gets tough.
- Impulse or commodity purchases. A 2 AM purchase of phone chargers does not involve research. AEO will not help the 30-second decision
- Zero online presence businesses. If your site is a one-page WordPress default with no existing content, AEO is a full content build, not an optimization layer. You need 6 to 12 weeks of writing before you see any lift
- Pure referral businesses. If 95% of your revenue comes from word-of-mouth in a tight professional network, the ROI of AEO is low because the buying journey never touches a search engine
Note that "less well" does not mean "does not work". It means the payback period is longer and the cost-per-lead is higher than for the categories above.
The 10-question test
The fastest way to answer "does this work for my business" is empirical, not theoretical.
- Write down 10 questions your best buyers actually ask before they hire or buy
- Run each in ChatGPT Search and Perplexity
- For each answer, note whether any business gets cited, and whether you would be reasonable to cite there
If 7 out of 10 questions produce a cited answer that mentions 2 or 3 businesses, AEO works in your category and is competitive enough to be worth entering. If 9 out of 10 produce generic advice with no specific businesses mentioned, AEO will not pay off for you yet.
The test takes 30 minutes. Do it before you budget a single dollar on AEO.
What your revenue bracket tells you
Different revenue levels have different AEO math.
- $10K to $50K per month. DIY is the right path. A monthly budget of $0 on content plus 4 to 8 hours per week of your own time is plenty. Focus on 1 tight cluster (20 pages) and get it right before expanding
- $50K to $200K per month. You can afford to either DIY or hire a freelance writer at $50 to $150 per page. Either works. The question becomes time versus money (semrush.com)
- Above $200K per month. An in-house content person makes sense. A full agency retainer at $3K to $8K per month also makes sense for specific cases. Scale the cluster count to the category
The category breadth question
If you serve one narrow niche, AEO is straightforward. One pillar, 20 to 40 spoke pages, measurable results in 3 to 6 months.
If you serve 5 unrelated categories (a "we do everything for small businesses" agency), AEO is harder because you need 5 separate pillars that do not share authority. Pick the most profitable category, build AEO there first, measure, then expand.
Trying to rank for everything is how sites end up ranking for nothing. Pick a lane.
When to skip AEO entirely
Two scenarios where AEO is not the right first move.
- Your conversion funnel is broken. If you get traffic but do not convert, fix the funnel before scaling traffic sources. AEO amplifies what already works, it does not repair what does not
- Your product has no differentiation and you compete purely on price. AEO can bring you leads but ChatGPT will not name you over a more established competitor in a commodity category. Fix positioning first
